Anchor the plan to a service-ready date

A distributor does not need parts merely delivered to a port before harvest. The stock has to be technically confirmed, received, inspected, labelled, released and positioned where customers can obtain it before likely field demand begins. Define that point as the service-ready date for each territory or branch.

USDA NASS publishes national and state crop-progress information for the United States, including cotton harvest progress and usual planting and harvesting dates. It is a regional timing signal, not a universal forecast. Dealers in other countries should use the corresponding local agricultural authority, customer crop stage and field-service information.

Crop maturity, defoliation, weather, machine workload and transport conditions change the demand window. Recalculate the service-ready date for every territory and season.

Build the installed-base ledger before forecasting parts

The installed-base ledger is the denominator of the stock plan. Record only machines that the distributor or service network can support with credible identification. A broad statement that a region operates cotton pickers is not enough to choose hand, bore, gear form or assembly level.

Cotton Incorporated notes that opposed-drum and in-line row-unit arrangements can use different handed components and that wrong-handed spindle installation can damage related wear parts. Mark each machine record confirmed, pending or historical. Pending records can trigger a customer follow-up, but they should not silently become committed stock demand.

Convert service evidence into demand without counting interest as consumption

Use a demand ladder. Customer purchase commitments and approved preseason replacement lists are stronger than last-season issues; last-season issues are stronger than unqualified forecasts; quotations, page visits and keyword volume are commercial interest, not physical consumption.

Clean the history before using it. Separate emergency transfers, returns, warranty replacements, duplicate sales lines, one-time rebuild projects and lost sales. Keep both the original transaction and the planning adjustment so the forecast remains auditable.

A customer inspection list, quotation and later purchase order may describe the same requirement. Preserve the history, but allow only one active quantity in the stock plan.

Rank stock by field consequence and configuration risk

Price alone is a weak stocking priority. A low-cost part can stop a machine, while an expensive assembly may be low frequency and highly configuration-sensitive. Rate each SKU using field consequence, observed usage, replenishment difficulty, substitution risk, customer commitment and obsolescence exposure.

The same part can be frequent in one dealer area and order-to-confirm in another. Reclassify it when the installed base, customer workload or replenishment route changes.

Calculate a net requirement with named inputs

Build the gross seasonal requirement from four separately visible inputs: committed customer allocations, approved inspection replacements, an evidence-adjusted historical baseline and an authorized contingency. Then subtract released usable stock and firm inbound supply that will arrive before the service-ready date.

This is a worksheet structure, not a universal formula for stock depth. Define the unit of measure for every line. A bare spindle, spindle assembly, doffer, doffer column, individual gear and service kit are not interchangeable units.

Plan around service events, then purchase by exact SKU

A preseason overhaul or field repair may touch several connected wear systems. Use a service-event worksheet to expose missing companion parts, tools, documents or skilled labor before the machine is opened. The purchase order must still list each exact part and configuration separately.

Map the full replenishment lead time

Supplier production time is only one segment. Record the expected duration, owner, evidence and latest completion date for technical confirmation, sample or drawing review, production, inspection, document approval, export preparation, transport, customs, receiving inspection and branch delivery.

Use actual supplier and logistics history where available. Keep the baseline lead time, current confirmed lead time and disruption allowance separate. A single average can hide the stage that threatens the service-ready date.

Protect separate inventory buckets

A useful available balance is smaller than the physical count. Inventory status must prevent customer-reserved, inspection-hold, quarantined, damaged, returned and identity-uncertain parts from being promised twice or issued accidentally.

Use one status owner and one disposition record. Relabelling or moving a part does not restore technical identity unless the supporting evidence is complete and an authorized reviewer releases it.

Release stock in controlled waves when uncertainty is material

A single large preseason order can lock in the wrong mix before machine records and inspection findings are complete. Where supplier minimums, logistics economics and season timing permit, separate validation, base-stock and balancing decisions.

Review actual issues against harvest progress during the season

Control shortage decisions without creating a fitment problem

  1. Confirm the requested part, supply form, configuration, machine context and required date before allocating scarce stock.
  2. Protect customer-reserved stock and release emergency reserve only under its authorized rule.
  3. Check released stock at other branches, but preserve lot and inventory status during transfer.
  4. Ask the approved supplier for a confirmed recovery date for the same controlled item.

Send a season-dated order brief to the supplier

A useful request tells the supplier what must be available, how it is identified and when it must be released at the distributor. Include the required arrival date rather than asking only for the fastest lead time.
